The Roofer (small Home-services Business)

You install roofs. You're good at installing roofs. You're losing hours every day to phone tag, scheduling, and follow-up. Here's the loadout.

The work that's eating your week, in roughly the order it's worth automating:

INCOMING LEAD INTAKE. Someone fills out the contact form on your site, or texts the office number. Right now, you (or your spouse, or a part-time receptionist) reads it, qualifies it, calls them back, schedules an estimate. Every step is a phone call.

What an agent does instead:

  1. Reads incoming form submissions and texts.
  2. Replies within 5 minutes with a templated message acknowledging receipt and asking 3-5 qualifying questions (location, type of issue, urgency, photos if applicable).
  3. When the customer replies, parses the response, decides whether this is in your service area and your job category.
  4. If yes: drafts an offer of three estimate time slots based on your calendar availability.
  5. When the customer picks a slot: creates the calendar event, sends the customer a confirmation, sends you a brief.
  6. The day before: sends the customer a reminder text.

Hardware: Mac mini ($800-$1,200 with 32GB) in the office. Software: Ollama, a Llama or Qwen model, CrewAI for the agent crew, a Gmail integration, a Google Calendar integration. Recurring cost: $0 (after hardware), or $20-50/month if you'd rather use a frontier model for the language work.

Setup time: 1-2 weekends if you're doing it yourself; 4-8 hours if you're hiring someone (they should reuse template 8.7).

What this saves: Most home-services businesses estimate 5-10 hours/ week of office work disappears with this agent in place. At $20-30/hour, that's $400-1,200/month of effective labor for $0/month of recurring cost.

What this doesn't replace: a human callback for high-value or complex jobs. The agent's job is to handle the routine 80% so the human can focus on the 20% that needs judgment.

AUTOMATIC FOLLOW-UPS. After a job completes, send a thank-you, request a review, schedule the 5-year follow-up inspection. All templated. All automatable. All currently sitting on your to-do list while you do roofs.

REORDER REMINDERS. Materials your crew uses (shingles, underlayment, fasteners) deplete predictably. An agent that reads inventory, projects the next 30 days of usage based on scheduled jobs, and drafts a vendor order saves the office manager 2-3 hours/week.

BEHIND-SCHEDULE TEXTS. Crew runs late at job 1 of the day. The 3 PM customer at job 2 is going to be standing in their driveway when you don't show up. An agent watches the calendar against the live GPS or "I'm starting now" text from the foreman, and texts the next customer when the schedule is slipping. "Hi, this is [Owner]. We're running about 45 minutes behind. We'll be at your home around 3:45 instead of 3:00. Is that still OK, or would you like to reschedule?"

That single feature converts more customers from "annoyed" to "wow, they communicate" than any other single thing you can build.
